How to Run One-on-Ones That Move Performance

Turn recurring meetings into focused coaching conversations with clear expectations and useful next steps.

A one-on-one is the most valuable half hour in a manager’s week when it has a structure. Without one, it turns into a status update.

Prepare before the meeting

Come in with the numbers and one clear topic to coach.

  • Review the team member’s scorecard
  • Pick one behavior to focus on
  • Bring last meeting’s commitments

Coach during the meeting

Let the team member do most of the talking, and keep the focus on one skill.

  • Ask how the week went first
  • Practice the skill together
  • Agree on what success looks like

Follow up after the meeting

Commitments only matter if someone checks on them.

  • Write down the agreed next steps
  • Observe the skill during the week
  • Start the next meeting with the commitments
Put it into practice.
